questions that surface exception logic and decision frame- works, the things that never make it into a manual because nobody ever had to explain them out loud before. That gives you a clear picture of what’s at risk. What does effective knowledge capture actually look like in practice? It’s a structured conversation, not a documentation exercise, and it’s harder to do well than people expect. Asking someone to write down what they do gets you a checklist. What you actually need is a guided elicitation that surfaces judgment the person doesn’t even realize they’re using, because after 20 years it just feels like in- stinct to them, not a decision. Getting past the instinct to the actual decision framework underneath it is a skill, not a form, and it’s usually where people who try this them- selves get stuck. They ask what someone does and get a surface-level answer. Done well, it produces a structured knowledge asset, decision frameworks, exception logic, diagnostic sequenc- es, the pattern recognition that took years to build, cap- tured as a living system rather than a static PDF nobody opens again. And it has to be tested. You know it works when a newer employee can use it to make the same call the expert would have made, not just recite the steps.
