to top-quartile performers?” Not “Are employees complaining?” but “How does our query resolution time and employee satisfaction compare to peer organizations – and what does that gap tell us about our service model?” They speak the language of business performance because they have both internal data and external benchmarks to back it up. When they request budget for agentic AI automation, they’re presenting ROI projections based on documented efficiency gaps versus peer organizations. When they push back on unrealistic timelines, they cite comparative processing metrics from similar- scale operations. Who is more persuasive: a payroll director without performance data who says, “We need more staff - we’re overwhelmed.” A payroll director with comprehensive performance data who says, “Our FTE-to-employee ratio is in the 75th percentile for cost but we’re in the 40th percentile for service delivery. This shows we’re overstaffed in transactional processing but critically understaffed in service management. Here’s a reallocation proposal that improves service while reducing costs.”

Payroll leaders earn a seat at the strategic table – not by working harder or being more essential (they’re already both), but by demonstrating they understand how to measure, benchmark and optimize business operations using the same rigor applied to other enterprise functions. Your payroll operation has a performance story to tell. The question is whether that story is grounded in isolated metrics or informed by comprehensive benchmarking that reveals what excellence actually looks like and provides the road map to get there.
