Green Light: Let’s Get Going

1. Always have a collaborative definition of what a great team is so everybody can agree to its attributes and actions, which can serve as a foundation to work together. The formula is: A great team is… (fill in the blank) by doing what… (list the attributes and actions.) 2. Create connections around commonality and awareness of one another by pairing people up in a meeting or on a regular cadence to simply learn about one another in terms of their interests and what makes them unique. 3. This context of knowing one another helps create relationships beyond the work, and if the work is the only relationship, that relationship will eventually feel like work.

Yellow Light: Needs Attention

1. A more aggressive approach is pairing people up and asking one another how they would like to provide feedback of when they see their teammates performing well and where they could improve. What this does is it pre- authors conflict in teamwork collaboration before it’s needed. 2. Go around the room and ask people to identify someone in the room who’s done a really good job as a teammate from their perspective and why. 3. Have each team member share where the team has an opportunity to improve without sending messages or judgment toward individuals.

Red Light: Needs Immediate Attention

1. Assuming the team has been coached and is still having challenges, use reflective coaching. “We have an opportunity to quickly improve our ability to collaborate and communicate. Based on our definition of a great team, please write down two suggestions you would make to the team and then think about one more suggestion you will bring back next week through reflection to thoughtfully help the team increase its collaboration and communication immediately.
