The pool of active job seekers and applicants is getting smaller and smaller. The only bright side to this equation is that your competition is faced with the same challenges. It’s now time to separate yourself from these competitors and make sure that you have a great recruiting plan. Recruiting employees is very similar to a solid marketing plan. You will want to spend the time up front putting together a strategy that makes sense for your business and then set it in motion. You won’t do your business any favors by continuously turning this plan on and off depending on the time of year. Sure, you might make adjustments, but you should never turn the switch off. TIME IS OF THE ESSENCE

 You do not have time to NOT hire- never say I am too busy to do an interview. How else will you get new people?  Never stop hiring, even if you think you are fully staffed. You can lose people as fast as you hire them. PLUS- you can begin to hold people accountable. Always remember the Bell Curve.  The person receiving internet applications should be the most available to make phone calls immediately. That person will not always be the owner. Make sure it is THEIR email address used for any contact information. OFFICE LOCATION  Your office location should be near the Staff- make it easy for them to get to work  Plot the location of your staff to find that best spot  Be near a bus stop

Magnets on autos  Posting Phone Number Tear-Off Flyers in laundry mats and grocery stores  Posting Phone Number Tear-Off Flyers in Hispanic grocery stores  Door hangers in Hispanic communities  Posting Now Hiring Flyers at the bus station and bus stops  Passing out business cards when meeting potential employees in the community. If you receive great service, why not try to recruit that individual?  Putting out A-Frame sign. This could be in front of your office or a little bit down the street. Be mindful of local restrictions regarding signs.  Look for local hot spots for hiring boards. Unemployment offices, churches, libraries, college campuses.  Take print information to a local job fair. Bring applications with you in order to interview immediately.

Interviewing Having an aggressive interviewing plan will help to maintain your staffing. Maintain a healthy open time-frame for interviews. You don’t have the time to NOT interview. Make yourself available for interviews all day. You may also consider allowing additional times later at night and on the weekends. You may have people that want to apply but they are currently employed and cannot fit into your tight interview schedule. It’s easy to become enchanted with anyone that walks through your door. You will do yourself a favor by having a consistent plan with your interviews. This can be accomplished with a set of Interview Questions and with a standard Interview Presentation .

Office Environment Close your eyes and think of Google, Apple or even eBay. What comes to mind? Most likely you’ll think of a company with goliath sales and an office full of slides, napping pods, break rooms overflowing with free food and even a theatre as a meeting room. There’s no expectation for a Molly Maid office to have this type of budget, but it does beg the question “what CAN we do in our office?”

The office environment encompasses many avenues. See below for a list of options for your office:

Warm and Friendly 

Is your office inviting? Would you feel comfortable hosting an owner meeting and showing off your building? Maybe a fresh coat of paint and some decorations would go a long way.  Do new applicants feel a sense of community when they enter the front door? It’s their first impression of what it will be like to work for you, make sure it’s a great one.  Do you have outdated items on the wall? Maybe there are old decorations from Christmas still showing or its April and those Valentine’s Day hearts are still pinned to the cork board. A clean office says that you’re professional. The opposite is also true. If you could star in the show “Hoarders” you might want to consider asking for help. Maybe you need to call Molly Maid? Hold your staff, and yourself, accountable to keep your place well- maintained and presentable.  Organization is the twin to cleanliness. When we train our HSPs to clean homes we emphasize on organizing as well. A home/office that is well organized FEELS cleaner to those working within its walls. Are you showcasing the current employees in your business? It can be difficult to stay on top of this, but the work will pay dividends. Putting photos on the wall is a fun way to celebrate with your staff. However, if the pictures are old, outdated and of employees that no longer work there, you’re simply reminding everyone that there’s no expectation that they’ll be around for the long haul.  A great way to showcase employees is by their longevity. Group employees together by their years of service. For example, make a stars that say “1 year”, “2 year”, “3 year” and so on. Under these stars pin your employee pictures. As they stay longer they will be moved to the next star. It’s a wonderful way to get a snap shot of your employee longevity.  Post photos for doing a great job, or of anniversaries and birthdays. Meetings One of the most important rules about meetings is to “make them count!” The majority of people would rather skip a meeting all together than attend a meeting that doesn’t really matter. Be organized and have a purpose.  Start your meetings at a specific time  Encourage others to partake in the meeting. For example, have the quality manager discuss hot topics or have the estimator talk about customer expectations.  Make your meeting interactive. This will keep employees engaged and on their toes.  Teach employees their role in the business and how they directly impact the customer experience.  Hand out rewards, awards and food  Thank your team! Events/Celebrations Remember that you set the tone for your business. You cannot discuss celebrating and fun if these are not items that you take seriously. There’s a balance between having fun and holding employees accountable. You can do both.  Once a month celebrate with a large cake for all birthdays and anniversaries since last month’s cake. This way you don’t risk inadvertently missing someone.  Reward employees for Listen 360 feedback. Some offices will hand out $1 lottery tickets to employees for every 10/10.  Host office parties for Christmas or mid-summer. Take pictures and post the smiles on everyone’s faces.  Make a big deal out of someone being promoted. Talk about it during your meetings and celebrate as a group. The promotion of an employee is a reminder to everyone that you can have a career with Molly Maid.  Live the Code of Values. When someone upholds a Code of Value, make a big deal about it. Help others understand the importance of their actions.

These are programs utilized to motivate and encourage the HSPs and Office Staff to perform with more productivity and keep them engaged. Many studies have shown that businesses that offer incentive programs bring in more revenue than those that don’t. Best Practices  Create different types of programs- people respond differently to individual and team-based incentives  Make the prize significant to the HSPs- are they interested in money? Gift cards? Food?  Follow through with the prize and give it out in a timely fashion  Create hype around the office by always talking about it- creates buy-in and motivation to participate and try to win  Celebrate the winners- often people respond well to recognition- talk about at meetings or post on the office walls

Quality Control

Thank you Kathleen Laslo for this program- QC - Our Field Supervisor brings with her $1.00 candy, or hand lotion or sanitizer, chap stick, etc. and when she does quality checks and someone scores REALLY high or if they are getting a recheck and show improvement they get something from the Field Supervisor. This makes is more fun for the Field Supervisor and the HSP so they are not looking negatively on getting quality checked. QC - ALSO, if a customer calls before we call them and give a praise to a team or HSP they get a "flower" (this is a piece of paper that we hang on the wall for all to see. This piece of paper goes with the seasons. For instance we buy snowflakes, birdies, flowers, leaves, hearts, etc. from a school supple store that teachers use for bulletin boards and write the compliment on them. They are nice changes and make the office cute.) Anyway, if the customer calls us we write of the piece of paper "card" on the paper. This means at the next meeting the HSP's each get a $5.00 gift card to either McDonald's or Subway or Starbucks. If "card" is not written on the piece of paper they get a snack size piece of candy. If the HSP gets 5 cards in a month they ALSO will receive a $25.00 gift card to a gas station, or grocery store, or a restaurant, or Bath & Body Works, etc. OTC Conversion

At the time of the one-time-clean an estimate folder is given or left for the customer. It includes our maid list of cleaning items, our customer service policies, the Molly Maid cleaning plan pamphlet and regular pricing for weekly and bi-weekly service. We follow up on the next day to see if the OTC went well and if they would be interested in regular service. We also offer a $50 coupon over the next three cleans to lower the price for the next three cleans.

The bonus is $25 each for the maids if the OTC customer switches to regular service. My CSR also is given $10 to convert the customer when she makes the phone call.

$100 – Tent Card Bonus – Do a High Quality Cleaning and leave a tent card and the customer takes ongoing service, you get $100 per team after 3 rd regular clean.

PC Rate

Thank you Sunny and Amita Gupta for this program-

When our PC rate was going up early last year, we started tracking the last 8 week PC rate and started rewarding each RM $10/week if their PC rate was less than 2%. RM is responsible for the clean and sometimes the partner may not be fixed on the team. So, we can't give it to the partner. They should also have NO reclean/complaint/PC in the week they earn it. We post these numbers for ALL RM on a board and every monday when the board changes, they are very eager to see if they're getting the bonus. This has really brought our PC rate under control from 2.7% in 2015 to 2.3% in 2016. We also have a FT Quality Trainer who checks all initials/Occasionals/complaints etc. This bonus has led to getting the RMs buy-in in maintaining quality. This is also kind of killing multiple birds with one arrow. We have been hearing from our employees for many years that we don't give raises at Molly Maid. Their commission remains the same and each route cleans for Avg $2200/week. So the money they're making is kind'a fixed. Price increases have a little effect on their checks ut not too drastic. So, with this bonus, we tell them that raises at Molly Maid are in the form of a bonus that they can earn EVERY week on top of the their commission.

$100-$400 Quality Bonus – High Quality Cleaning results in fewer cancellations. The bonus for lowest cancellation rate each Quarter is $400 per team with additional bonuses of $300, $200, & $100 for runners up.

Thank you Kathleen Laslo for this program- PC - For HSP's - For one quarter if an HSP (not team because teams can change so much) has a PC rate of 1.5% or below they will receive an additional 1% for the entire next quarter.

PC - ALSO, if an HSP has a 0% cancellation rate for a quarter they will ALSO receive $100.00.

PC - For Office - (Actually Operation Manager and Field Supervisor). Any Team that receives a 1.5% or below cancellation rate the Operations Manager and Field Supervisor will receive $25.00 for each team.

We just started paying an incentive to our office staff when they hit our goal of 12% or our stretch goal of 15%. We pay them .12% for the 12% goal & .15% if they hit the stretch goal. They will receive a year-end bonus of 1% of our total growth if we hit our goal of 12% for 2017.

My office manager is paid a salary and I bonus her $125 if we hit our weekly goals, $300 if we hit a level and $250 if we hit a milestone. My field manager gets paid an hourly rate and she gets $90 if we hit our weekly goals, $175 for levels, and $150 for milestones.

My CSR is hourly and she gets $30 for our weekly goals, $100 for level and $75 for milestones.

Attendance

For HSP's - Any HSP who has perfect attendance for a quarter will receive $100.00 bonus.

Below is a copy of the “Receipt” that was developed and announces the incentive / contest to obtain more “Google” reviews. We plan to use this receipt through the end of the month. As I indicated the idea was found on the MM discussion board and I think Brian LaFerriere was the initiator. About the same time he posted / shared what he was doing, Anna my Grandville office manager spoke to me about trying to figure out how to improve our on line reviews. She pointed out that we had I think it was 7 reviews and she felt was too weak to be relevant for most folks who use this information ect… I told her that I knew what Brian was doing and maybe we could duplicate it. The rest is history… We implemented this program in both businesses and the results have been amazing! When we began Grandville had 7 and Kalamazoo had 9. In a short period of time (about a month) we are close to 30 review in both locations and still climbing! My opinion is one of the keys to the program is the way it is introduced to the customers “the teams are participating in a challenge and the team will earn $10.00”. The customers in most cases really like their HSP’s and will go out of their way to help them. More so than helping the “business” which is less personal to them! The program has other benefits as well. We have receive a lot more feedback on regular customers that we don’t hear from even. Interesting that all of the but a few were 5 star ratings. We have found that our concerted efforts organizing contest based on and that show performance for HSP’s has made a huge difference to the Molly’s
